Why AI Cost Tracking Is the New Finance

TL;DR: Companies today are spending money on AI the same way they spent money on cloud in 2015 — no visibility, no governance, and no idea whether they're getting value. The companies that fix this first will have the same advantage as the ones that got cloud costs under control early. The ones that don't will wonder where their budget went.



In 2015, companies were moving to AWS without understanding their cloud bills. Engineers spun up instances, forgot about them, and the costs accumulated silently. Finance didn't understand the charges. Engineering didn't track them. Nobody owned it.

The same pattern is happening right now with AI. Every department has tools. Every tool has a subscription. Nobody can tell you the total.



This isn't a problem with the tools. It's a problem with the operating model. AI spend is distributed, decentralized, and growing faster than anyone realizes.



The companies that get AI cost tracking right build something more valuable than visibility. They build trust with leadership. When you can show exactly what you're spending on AI and what you're getting for it, you unlock more budget. When you can't, you get cut off.

I've seen this play out both ways. A team that can show "we spent €8,000 on AI this month and it generated €24,000 in efficiency" gets approved for a bigger budget. A team that says "we need more AI budget" with no supporting data gets told to figure out what they're already spending first.



1.  Not just engineering. Marketing. Sales. Support. Every team that has an AI subscription. This alone usually reveals surprises.

2.  What does it cost to generate a blog post? Resolve a support ticket? Generate a code review? When you tie cost to output instead of subscription, you can make real decisions.

3.  Is your AI spend growing faster than your AI value? If costs are up 30% month over month but output is flat, you have a problem that compounding will make worse.



A spreadsheet. Seriously. One sheet. Eight columns. Tool name, team, cost, purpose, last used, output metric, owner, status. Fill it out once a month. The act of filling it out will teach you more than any dashboard.

The companies that win on AI won't be the ones with the most advanced models. They'll be the ones who knew what they were spending and could prove it was worth it.
